Your brief, in your words

Four sentences from the September brief and the board minutes you shared with us. Every chapter after this one answers one of them.

We've told investors 35 percent by 2035. Nobody can show me which kiln gets us there.

Ingrid, Chief Executive

Every plan we've seen needs a kiln stop we haven't budgeted for.

Tomas, Chief Operating Officer

Give me one number for the capital plan, by plant and by year.

Priya, Chief Financial Officer

Our auditor will ask where every tonne came from.

Odile, Head of Sustainability

6.23Million tonnes of CO2 from six kilns in 2025
663Kilograms of CO2 in each tonne of cement, group average
60 percentOf it comes from the limestone itself, before any fuel burns

Where a tonne's carbon comes from

Scroll one tonne of Granmoor cement through the kiln.

It starts as rock

About 1.5 tonnes of limestone and clay go up the preheater tower for every tonne of clinker that comes out. Nothing has burned yet.

0 kg

The limestone gives it up

At 900°C in the calciner, calcium carbonate splits into lime and CO2. No fuel switch touches this part. Only less clinker, or capture, can.

399 kg

The flame

The main burner holds the kiln at 1,450°C. Coal and petcoke add their share. This is where waste-derived fuels and biomass go to work.

+230 kg

The mill

Clinker is ground with gypsum, limestone and calcined clay. Every point of clinker we take out cuts the first two numbers together. The mill's power adds the rest.

+34 kg

The ledger line

That's the group average per tonne today. The roadmap takes it to 424 kg by 2035, and the next chapter shows which kiln does what.

663 kg

Set each kiln for 2035

The roadmap as a set of controls. Pick a plant, move its fuel mix and its clinker, and watch the kiln and its number change. It opens on the settings we'd recommend.

Thirty months, three phases

Baselines first, a board decision in month six, then a delivery office inside the plants until the levers run without us.

Measure every kiln

Months 1 to 4

Two of us at each plant for four weeks. Kiln feed, fuel, clinker chemistry, dust losses and power, metered and signed off by your plant managers.

Write the roadmap

Months 2 to 6

The console you just used, built on measured numbers, with a capex line per plant per year. It goes to your board in month six.

Run it with you

Months 7 to 30

A delivery office of five, embedded in your operations team. Fuel contracts, standards approvals, the Larchford retrofit and Thornwick's capture decision in month 22.

Four signers, four questions

Each of you gets a tool sized to the question you asked us, so nobody needs a call to get their answer.

Can we keep the 35 percent pledge?

For Ingrid, Chief Executive

Yes, with one condition we'd rather say now. Fuels, clinker and power get you to 28 percent with technology that already runs in kilns like yours. The last points depend on capture at Thornwick, and capture depends on access to the North Basin store.

Test any pledge against the plan in the console. The bars are each lever's share of the cut.

Pledge to test, in percent less CO2 per tonne by 2035

Will it cost us kiln days?

For Tomas, Chief Operating Officer

Almost none. We fitted every project into the kiln stops you've already planned for 2027. The one exception is Larchford, where the precalciner tie-in adds nine days to its February stop. We'd rather show you that now than ask for it in month eight.

What does it cost, and what does it save?

For Priya, Chief Financial Officer

Our fees are fixed by line and billed monthly. The roadmap's investment case will put $386 million of capex in front of your board, by plant and by year. Set a carbon price and see what the plan in the console avoids.

Will every number survive assurance?

For Odile, Head of Sustainability

Every figure in the ledger has a source, a method and an owner at the plant. Three are ready for your auditor today. All eight are by month six. Tap any line to see how we'll measure it.

    Build the engagement

The roadmap is the base in every shape. Every other line drops on its own and tells you what you'd give up.

We'd sign the full shape at $5,400,000. Thornwick's capture decision falls in month 22, and the pledge rides on it. We want to be in the room for it.

    What you'd pay each quarter

Billed monthly in arrears from December 2026. Redraws as you change the lines above.

    The terms, in plain words

    1. Fixed fees. Each line has one price. If the work takes us longer, that's our cost.
    2. Monthly billing in arrears, with 30 days to pay.
    3. Fifteen percent of the delivery office fee is at risk. If the ledger misses a milestone we agree in month six, we don't bill that part.
    4. You own everything we build, from the kiln models to the console, from day one.
    5. Step down the delivery office with 60 days' notice and no exit fee.
    6. The same people throughout. Hana leads, with two engineers named per plant in month one who stay to the end.

    What we don't know yet

Will Thornwick get access to the North Basin store?

The pledge needs it. The store's operator opens its next allocation round in 2027. Our capture study reports in month 15, before your investment decision in month 22.

Will new cement blends be approved before 2029?

Our clinker numbers assume CEM II/C blends are approved in time. If they aren't, Ashby Vale and Cobb Rise stall near 0.70 and the group falls about four points short.

Is there enough waste-derived fuel in the north?

Larchford and Bramley Moor would buy from the same three suppliers. The fuels programme signs those contracts first, in months six to nine.

Will Larchford's grid connection carry the new fans?

The precalciner needs about 2.4 MW more. The utility gives its answer in December. If it's no, the retrofit moves to 2031 and Larchford's line moves with it.

Sign, and we're at Thornwick on 1 December

Reply with the shape you've chosen and we'll send the contract the same day.
