You told us four things in September.

Four of you sign this, and 41 depot managers live with it. Each of you gave us one sentence on the discovery calls. The rest of this line is built to answer them.

“I find out a coach is late when a tour leader rings me from the curb.”

$15.4Mspent on diesel last year, across 340 coaches
11 hrsof engine idling per coach, every week, mostly at layovers with the air on
13.4 percentof runs reach their last stop ten or more minutes late

From the week of trip logs and fuel card data your team shared on September 18.

Ride the 40 Coast Express with us.

One Tuesday run from Port Merrow to Fennick Point, rebuilt from your own trip logs. Drag the coach along the line. Every figure shows the run as it went that morning, and the same run with Waymark fitted.

What goes on each of your coaches.

Four parts, fitted overnight in about seventy minutes a coach. Tap a part to see what it does and what it reports.

    The live board

Every coach, every depot, one screen in the ops room and on Lorna's phone.

    Idle alerts

A tone in the cab after five minutes parked with the engine on. A note to the depot after ten.

    Tour leader texts

A plain text with the new arrival time, sent before anybody has to ask.

    Fuel by depot

Gallons per mile for every depot, coach and driver, matched to the fuel card swipe.

    Coaching

Ten-second clips, a score per run and a weekly queue for each depot lead.

    04

The late coach shows up on your board first.

    For Lorna, Operations Director

Lorna asked to hear about a late coach before the tour leader does. Here's the board as it would have looked at twenty to eight on that Tuesday.

C156Predicted 18 minutes late at Granger. The tour leader has the new time by text. Spare coach C160 is six miles away at Westover if you want it.
    18 minutes

Average warning before a late arrival, from the live position and the traffic on the road ahead.

    Every tour leader

gets the new time by text automatically. Your office stops being the place people ring to find out.

    One board

for all 41 depots. Each depot also sees its own coaches, so nobody waits for the ops room to call.

    05

Paid back inside the first year.

    For Hal, Finance Director

Hal asked when this pays for itself and what's fixed. Move the diesel price and the savings rate to your own view. The total follows whatever you set at the fares stop.

Your average last year was $4.10.
The run showed 13. We'd plan on 7.
$1.08Msaved a year once every coach is fitted
Month 11when savings pass everything spent
    $3.29Mahead after five years
    Paid to WaymarkDiesel saved

    What's fixed

    • The licence price, $49 a coach a month for all five years.
    • Hardware, billed per wave 30 days after fitting. You own it once it's paid.
    • No per-user fees and no data fees. Give the board to every depot lead you like.

    What could move

    • Fourteen older coaches may need an $85 adapter each. That's $1,190 at most, and it's outside the total.
    • Coaches you add join at the same $49, prorated to the month they're fitted.
    • Coaches you retire come off the licence at the next quarter.
    06

Every claim comes with ten seconds of footage.

    For Simone, Head of Safety

Simone could tell the story of ten claims out of 63. Waymark records the moment around every harsh event, so next year she can tell all of them, and coach the driver before the next one.

    1. The eventA harsh brake, a close follow or a phone in hand. The cab gives a short tone.
    2. The clipTen seconds either side, saved and sent to the depot lead's queue.
    3. The reviewWithin 48 hours. Most clips are cleared in under a minute.
    4. The sessionTen minutes at the depot, with the clip on screen and the driver's own score.
    5. The scoreTracked per driver, per depot, and on Simone's monthly report.
    The footage rule

The road lens keeps a 72-hour loop. The driver lens saves only the ten seconds around an event, holds it for 30 days, and every driver can watch their own clips.

    07

Fitted at night, and every coach still runs its morning.

    For the 41 depot managers

Pick your depot to see your wave, your fitting nights and who's coming. Every coach is fitted by May 14, two weeks before the summer timetable starts.

Seventy minutes a coach, between 22:00 and 05:00. Your yard stays open as normal.
Two fitters and one van. No bay closed in the day, no coach held back from a run.
A named fitter lead per wave, and spares at the nearest hub depot so a failed unit is swapped that night.
    08

Four waves, all done before summer.

A pilot at Port Merrow first, then one depot group at a time. Each wave is its own line, so you can see where they overlap and where we stop.

    Year one

Monthly fuel review with Hal. Idle and late-run targets set per depot.

    Year two

Quarterly reviews. Coaching scores tied into depot league tables if you want them.

    Year three

Hardware health check on every coach, done on the same overnight visits.

    Year four

Same licence price. New features arrive at no extra cost.

    Year five

Renew, or take every record with you as a full export.

    09

    Your fare, line by line.

The base is the same however you set it. Everything else drops on its own, and each line tells you what you'd give up.

    10

    The terms, in plain words.

What you're agreeing to, and what we still need to find out together. Nothing here is hidden in an appendix.

    What you're agreeing to

    1. Five years from the pilot order. The licence price is fixed for all five.
    2. A pilot you can walk away from.If Port Merrow doesn't cut idling by a third within 60 days, you stop. You pay for the twelve pilot units and nothing else.
    3. You own the hardware.Once it's paid it stays on your coaches, whatever happens next.
    4. Your data is yours.Export everything any day. We delete our copy 30 days after you leave.
    5. Five-year hardware warranty.Failed units are swapped overnight from hub spares.
    6. Billing.Licence quarterly in advance. Hardware and fitting per wave, 30 days after the last coach is done.

    What we don't know yet

    1. Will the drivers' union accept a driver-facing lens? We've drafted the footage rule with them in mind and would like to present it with Simone in November. If the answer is no, road-facing takes $132,600 off the total.
    2. Can TripLine send live trip data? We've assumed a nightly export. A live feed makes arrival predictions sharper. Your IT team could tell us in a day.
    3. What's under the dash of your fourteen pre-2012 coaches? Some may need an $85 adapter. We'll check two at Port Merrow during the pilot.
    4. Who runs coaching at each depot? We've assumed depot leads. If it sits with Simone's team, we'd plan the training differently.
    11

End of the line. Sign the pilot order and we fit Port Merrow on December 7.

Accept by November 21 and the first twelve coaches are fitted that week. Sixty days later you'll have your own idling number, and the pilot exit if it isn't good enough.
